Project Description
Dongguan Lianli Electric: Circular Speed-Double Chain + ESOP Dual Drive — Setting the Benchmark for Lean Appliance Assembly
Facing the growing demand for product personalization and cost pressure in the home appliance market, the "long-arm" layout of traditional linear assembly lines and the lag of paper-based work instructions have become bottlenecks restricting delivery and quality.
Dongguan Lianli Electric Appliance Co., Ltd. (hereinafter "Lianli Electric") partnered with us to introduce a circular speed-double chain production line and an ESOP (Electronic SOP) system. By restructuring logistics takt and operational standardization, we successfully achieved single-piece flow production, significantly improving space utilization and first-pass yield.
Project Background: Breaking the Dual Dilemma of Efficiency and Quality
As a well-known appliance manufacturer in the industry, Lianli Electric faces a rising share of multi-variety, small-batch orders year by year. The existing production mode had two core pain points:
| Pain Point | Description |
|---|---|
| Space & Logistics Waste | Traditional linear lines were excessively long, occupying large workshop areas. Material transport paths were circuitous, causing severe WIP (Work-in-Process) buildup. |
| High Dependency on Experience | Paper-based work instructions were outdated and unintuitive. New employees took a long time to get up to speed, and assembly errors due to process misinterpretation frequently occurred, seriously affecting the straight-through rate. |
To address these pain points, we tailored a lean production solution integrating hardware automation and software digitization for Lianli Electric.
Solution: Dual-Core Drive of Hardware + Software
01 Hardware Innovation: Circular Speed-Double Chain Line — Let Materials "Flow"
We abandoned the traditional linear line and introduced a double-layer circular speed-double chain assembly line for Lianli Electric.
Space Restructuring — U-Shaped Closed Loop: The circular structure tightly connects the first and last workstations, enabling automatic circulation of tooling boards. No manual handling of empty boards is needed. The workshop layout is more compact, and on-site 5S management is significantly improved.
Speed-Double Transmission — Flexible Takt: Leveraging the differential speed principle of the speed-double chain, tooling boards can be quickly intercepted or released. Transmission between stations is fast, while at the operation station the board stops steadily, ensuring calm and continuous assembly motions.
Accumulation Function — Eliminate Waiting: Intelligent accumulation control effectively solves the line "board jam" problem, significantly reducing operator waiting time or time spent searching for materials.
Result: Within the same unit area, the circular layout dramatically increases capacity density and shortens material transport distance.
02 Software Upgrade: ESOP System — Every Workstation Gets a "Smart Coach"
Hardware is the skeleton; software is the soul. To maximize the circular line's effectiveness, we deployed an ESOP (Electronic Standard Operating Procedure) system at every workstation:
| Feature | Benefit |
|---|---|
| Paperless & Version Control | Completely eliminated paper documents. When process engineers update SOPs in the backend, workshop terminals sync in real time, eradicating large-scale rework caused by outdated drawings. |
| Multimedia Training | Traditional text-only drawings were replaced with 3D animations, HD videos, and illustrated guides. Even complex wiring tasks can be mastered quickly by watching videos, drastically shortening new-hire training cycles. |
| Poka-Yoke & Interconnection | The ESOP system links with workstation sensors. For example, before completing a critical screw-tightening step, the operator must confirm torque parameters on the tablet. The system only releases the product to the next station afterward — achieving true error-proofing. |
Implementation Results: Data Speaks for Lean
By optimizing "logistics" with the circular speed-double chain and regulating "manpower flow" and "information flow" with ESOP, Lianli Electric's production was transformed:
| Metric | Improvement |
|---|---|
| Space Utilization | ⬆️ Significantly increased — material staging areas and empty-board return lanes were eliminated. The circular layout made the workshop more compact and open. |
| Changeover Time | ⬇️ Dramatically reduced — modular workstation design and ESOP's rapid switching capability greatly shortened line adjustment time for multi-variety orders. |
| Quality Loss Cost | ⬇️ Significantly decreased — ESOP's enforced standard operations and visual guidance sharply reduced assembly errors caused by operational mistakes. First-pass yield improved substantially. |
| Management Efficiency | ⬇️ Lightened — team leaders no longer spend large amounts of time on "person-to-person" on-site coaching or verifying drawing versions. The system automatically records production data, enabling digital and transparent management. |
Customer Voice
"This lean improvement was a great success. The circular speed-double chain made our production flow incredibly smooth — the shop floor is no longer cluttered. The ESOP system, in particular, is like having a 'veteran master' at every workstation. Even new employees get up to speed very quickly. This system has truly helped us achieve cost reduction and efficiency gains."

Conclusion
Lianli Electric's success demonstrates that true lean production is not simply about buying automation equipment. It is about using the circular speed-double chain to break through physical space and flow bottlenecks, and using ESOP to break through technical information transfer bottlenecks.
